In this article, it discusses why SEO fails within the most advanced of companies due to the structural, organizational, and leadership reasons of the failure.
Spoiler: There is not much keyword research or broken links involved, and there is a lot more to do with the hidden walls that limit actual performance.
It is an expansion of ideas in my article, The New Role Of SEO In The Age Of AI where I outline how SEO is becoming more of a system-wide activity with its creation aligning with the broader direction taken by the industry, a direction that is following the concepts of systems thinking, structured content and strategy.
Misdiagnosis of The Issue: SEO As An Isolated Function
Even in most companies, SEO remains a tactical activity that is interned in marketing. It is seldom part of the upstream product planning, development processes and digital governance.
Therefore, when the organic traffic and performance is not doing well, the leadership will check the work patterns or the agency partnership of the SEO team or their performance dashboard, but not the system that engulfs them.
This is equal to throwing the blame on the pit crew as the car has not been upgraded in years.
But in the era of AI, there is a new twist of complexity
And on top of that the platform itself can be against you.
Search assistants and generative engines do not only route traffic, but they are also reauthoring how discovery occurs.
No matter how hard your team in charge of SEO works, without the correct structure of your content to be digested and attributed to AI, that will do no good.
The experience of being seen thanks to optimization is just one of the conditions of appearance, which is awarded by the systems trained to synthesize, summarize, and, occasionally, avoid the issue of attribution completely.
These are the most prevalent problems I have seen within poorly performing organizations:
1. Absence Of Visibility Ownership By The Executive
-
The story of not knowing until after a technical or content update has already happened, and needing to somehow make the lost performance appear out of nothing is all-to-common amongst every SEO team, and no doubt annoying to all.
-
It was not a one-dimensional oversight; it was an artifact of the siloed organization that did not really appreciate SEO.
-
Visibility is negatively affected, no matter how skilled a team is, in cases when the change of the architecture of the site, platforms, or the workflow of the contents happens without the search specialists involved.
-
The key to SEO success frequently turns out to be based on choices that are many places beyond the boundaries of the SEO department: site hierarchies, content management systems (CMS) functionality, translation processes, and compliance measures.
Without owners of findability at leadership level then the work on SEO is buried in technical debt and decision inert.
2. Misaligned Incentives
-
SEO is a long-game practice but the most popular metrics that teams consider are quarterly performance, changes in traffic, and campaign results.
-
By incenting teams based on the volume, rather than the visibility, they go after what they can publish, rather than what is difficult to make visible.
3. Strategy-less Content
-
In the current state of search, the content cannot simply be useful, but it should be understandable by machines too. AI systems grow in consideration as to what is surfaced, quoted, or synthesized into answers.
-
Unless your content has some sort of structure, openness or semantic relatedness, then your content may never get down to the end user.
-
That is not the lack of effort, it is the lack of adjusting to the way visibility is brokered in an AI-first world.
-
Depending on the type of company, the amount of content is tremendous and it may lack any measure of discoverability, relevance, or user demand.
-
A mindset change to go from just accurate to genuinely helpful content information (i.e. rank to not only rank but to solve the user need, meet the search intent and establish trust over formats and platforms.) is one of the largest transformations that needs to occur.
Unless content is organised to be interpreted by AI, indexed in an efficient way, or based on real world search behaviour, it becomes noise, not value.
4. Bottlenecks, Tech And Handcuffs CMS
-
The SEO group may have a good idea of what or where fixes are needed but cannot make those changes in strict CMS limits, no development resources or internal politics across department lines.
SEO turns into a document generator, as opposed to a performance maker.
5. No Visibility Operating Model
-
Not many organizations have a process of coordinating product, content, UX, dev and analytics to the same goals of visibility.
-
Repeatable model, and specifically and correctly understood roles, data handoffs, and escalation paths are ignored necessities without which the overall SEO success is at random and not sustaining.
It is not a talent issue. It is a Systems Problem
The majority of the SEO teams know what should occur. However, they cannot and will fail to do so unless they are empowered structurally and have access, authority, and allies to support them.
It is as though you were asking a builder to make a skyscraper with no blueprints, no common blue print, no means to work materials around.
Transformation is achievable when the executives realize that it is not a personnel problem, but a systems problem.
What The C-Suite Ought To Ask Similarly
Instead of thinking, Why is our SEO not working? the question that must be posed by the leadership should be:
-
Who is the possessor of visibility in the organization?
-
Is there a common findability model in our teams?
-
Are we paying them to do what results in long term visibility, or mere volume?
-
Are AI engines, and humans, able to comprehend our material and the structure we use in our sites?
-
These new external discovery realities have a matching up requirement with our internal key performance indicators (KPIs)?
It is important to look at SEO through the lens of infrastructure rather than a channel.
Modern SEO Has Now Found Itself Among Three Points Of Contact
-
Content strategy
-
Data modelling
-
Accessibility to AI
Unless you are tailoring that digital footprint to be consumed by the large language models or used as sources by the answer engines, you are letting the platforms drive your digital destiny.
You are optimizing based on a web that does not exist anymore, and by doing so, you forego performance by leaving it on the table to competitors who have adopted an AI-mode discoverability.
The Most Successful Businesses Consider SEO As A Form Of Online Infrastructure
A core competence that is built into:
-
Product development
-
Knowledge management
-
And all the rest
They have vested:
-
Schema and structured data control.
-
Visibilities Service Level Agreements (SLAs) between departments.
-
Co-joined taxonomies and content architecture.
-
Measures of AI surfacing and non-click impact.
-
Teamwork and sharing of knowledge.
Afterthought: Clean Up The Road And Then Correct Performance
When your SEO is not performing the way you want, do not begin by faulting the personnel. Begin with audit of the system around them.
-
Put structural blockers right.
-
Construct the working model.
-
Put someone in charge of executive ownership.
Only then you can ask whether the team works or not as even the best F1 driver if given the car that is not going to win the race despite being the most skilled person as even the better vertical can win no-one can win because it is unreliable, outdated, or not so well constructed since there is no agreement across the systems.
